An OEM change request after sample approval should identify the approved configuration, describe each proposed difference, and require written confirmation of its cost, approval and schedule consequences before implementation. Link every change to the affected item, sample record and artwork revision; then assign responsibility for new samples, document review and any testing assessment. The practical decision is whether the request is ready for supplier assessment—not whether a marked-up drawing alone authorizes changed production. Keep those two approvals separate.

For volume toy orders, color, logo and packaging changes belong in the same controlled request when they affect the same production release. A packaging-only edit should not quietly become permission to change the toy material or substitute a component.

What approved baseline should the change request identify?

Identify the physical sample and the written specification it represents, including the exact model, quoted sales unit, contents, artwork, logo dimensions, color and packaging revision.

Record the sample ID, approval date, approver and scope of approval. A blank toy sample supports a different approval scope from a printed sample or a complete packed pre-production sample. State which features were actually accepted rather than calling everything “approved.” Keeping the approved model, artwork version, logo dimensions, color and packaging together is also recommended in the Supplier-selection checklist.

Name the reference hierarchy for any conflict between the physical sample, drawing and artwork. For example, use the drawing for dimensions, the controlled color reference for color, and the signed proof for printed content. A signed sample does not, by itself, establish a numerical color tolerance.

Also identify the purchase order and affected quantity, including any units or materials already committed. Ask the supplier to disclose existing work before agreeing to rework, replacement, disposal or continued use.

Which catalog details must stay separate from the customization request?

How should the buyer interpret the quoted unit and packing?

Ask the supplier to define exactly what one quoted “pc” contains before applying a quantity, price or change surcharge to it.

“Single item” does not specify a printed box, bag, insert or internal piece count. Likewise, “set” in a product name does not tell you how many components are supplied. Request an itemized contents list, packing configuration and carton quantity for the selected model. Keep internal piece count, sale-item quantity and carton quantity as separate fields.

For the revised configuration, request confirmation of color availability, opening-order quantity, reorder conditions and the workable MOQ for the exact logo and packaging scope. Do not treat a listed color as reserved inventory or assume that a base MOQ also applies to custom color. Product-specific scope confirmation is the purchasing approach described in the Supplier-selection checklist.

Hypothetical OEM change request CR-01

Request identity and purposeCR-01, revision 1, issued October 28, 2026. Request supplier assessment of color, logo and packaging changes to the approved marble-run toy configuration. Reason: align the promotional presentation with revised campaign artwork.
Affected item and commercial unitBuyer SKU MR-01; exact supplier model identified in attached quotation Q-A, line 1, and sample record AS-01. Requested quantity: 2,000 quoted pcs. Confirm that each quoted pc is one complete sale item matching contents list BOM-A, not one loose component. No change to the internal component count is requested.
Approved baselineSample AS-01, approved October 20, 2026, by the buyer purchasing manager. Reference package: specification SPEC-A, contents list BOM-A, logo artwork LOGO-v1, packaging artwork PACK-v1 and approval photographs PHOTO-A. The sample approval covers appearance, contents, logo and packed presentation as recorded in AS-01.
Requested color reference and toleranceChange the designated blue component identified in SPEC-A to master chip COLOR-B, revision 1. Proposed visual acceptance range: between attached light and dark limit chips COLOR-L and COLOR-D, revision 1, compared side by side under the agreed D65 viewing condition. Supplier to confirm feasibility and the viewing method; buyer and supplier must accept the limit chips before release. This is a proposed purchasing criterion, not a compliance standard.
Requested logo location and processKeep the existing pad-print process, subject to supplier confirmation for the revised substrate/color combination. Increase logo width from the hypothetical approved 20 mm to 25 mm, preserving aspect ratio. Locate its center 30 mm from the left datum and 15 mm from the lower datum on drawing SPEC-B. Proposed placement tolerance: ±1 mm in either axis, subject to agreement. Use LOGO-v2; do not scale to fit without written approval.
Requested packaging and wordingRetain the approved pack construction and contents; replace PACK-v1 with PACK-v2. Proposed front-panel wording: “Marble Run Activity Kit.” Retain the instruction, identification, warning, barcode and other required wording from the approved text schedule TEXT-A, subject to destination-specific review. Do not delete or reword those elements without written approval. Printer to confirm its own artwork format, dieline and bleed requirements.
Scope and implementation instructionAll other materials, components, construction and contents remain as approved. Assess only; do not implement the changed color, printing or packaging until written release. Confirm current procurement/production status and identify any existing stock, work in progress or printed materials affected by the request.
Decision, owner and response requestBuyer purchasing manager issued the request for assessment on October 28, 2026; changed production is not authorized. Ask the supplier project lead to return a named technical reviewer, revised quotation, evidence plan and milestone response by October 30, 2026, as a proposed response target.

Which changes need reapproval, document review or testing assessment?

Assign a review action to each changed feature, then require the supplier’s technical reviewer to explain whether existing evidence covers the revised configuration.

For a color change, request identification of the affected material and colorant rather than accepting “same toy, different blue” as the full assessment. For a logo change, confirm whether ink, process, printed area or substrate changes. For packaging, distinguish a graphic edit from a change to construction, contents, instructions or required wording.

Ask the reviewer to identify relevant report or document references, describe their coverage, and state the rationale for either retaining existing evidence or arranging additional review or testing. An earlier report is not automatically invalidated by every edit, but neither should it be assumed to cover every revised construction. The Supplier-selection checklist recommends recording post-approval changes and deciding whether a new sample, quotation, document review or test is needed.

Keep commercial approval separate from technical acceptance. A buyer can accept the revised price while still withholding approval of the sample or production release. An artwork proof checks layout and wording; it does not replace physical or safety evaluation.

How should costs and revised milestones be recorded?

Cost calculation — formula, not a quoted valueEstimated change impact = Q × (revised quoted price per pc − approved quoted price per pc) + approved one-time charges + approved sample/review/testing charges + approved existing-material disposition charges − agreed credits. Use Q = 2,000 pcs only if the entire hypothetical quantity is affected; otherwise identify the affected quantity separately.
Quotation confirmationRequest currency, trade term, quoted sales unit, affected quantity, quantity/color mix, exact customization MOQ, price validity and a reference for each cost line. Identify any charges already included in the revised per-pc price to avoid counting them twice.
Artwork freeze — hypothetical targetsOriginal: October 30, 2026. Proposed revision: November 3, 2026. Owner: supplier artwork coordinator, with buyer artwork approval. Proposed date requires supplier confirmation and closure of C02/C03 proof comments.
Sample and production release — hypothetical targetsNew sample submission target: November 6, 2026. Original production-release target: November 2, 2026. Proposed revised release target: November 10, 2026. Supplier confirms sample timing; buyer purchasing manager authorizes release only after required sample, technical-review and commercial conditions close.
Dispatch — hypothetical targetsOriginal: November 20, 2026. Proposed revision: November 27, 2026. Supplier project lead must confirm feasibility after reviewing material availability, approved artwork, sampling and any additional evaluation. Neither date is a delivery commitment.

When is the change request ready to send, accept and close?

Send the request when the supplier can identify the baseline, assess every proposed difference and return a structured response; authorize implementation only after the agreed release conditions are satisfied.

For CR-01, the return response should confirm the affected model and quantity, accepted color criteria, logo method and location, packaging revision, cost lines, review/testing actions and revised milestones. Any alternative proposal belongs in a new request revision—not in an unmarked replacement file.

Record the buyer’s decision as rejected, approved with conditions, or approved for implementation. Include the approver’s name and role, decision date, accepted request revision and evidence references. For each condition, record its owner, due date, closure evidence, verifier and closure date. Keep production release withheld while any release-blocking condition remains open.

At implementation, identify the applicable order or production lot, effective revision and disposition of superseded artwork or materials. Verify the changed features against the accepted references and retain that observation with the release record. The change log supports traceability; it cannot, by itself, reveal an undisclosed substitution.
